    STAGE 1. ENTERPRISE DIAGNOSIS

    Goal of the stage. This stage is made for

    • to do the complete system picture of the enterprise including the enterprise structures, management, system of selection of  personnel, strategy of development, long-term and short-term goals, study of the corporative culture, methods of work with the clients, methods of advancing, administration methods, e.g.
    • to build the problem’s field and the field of the possibilities of the enterprise.

    Product of the stage:
    The report about the diagnosis with the analysis and the recommendations.

    Result of the stage:
    The first person of the company can get a “New” way of looking at the  present situation in the company. Recognition of the real situation in the company management by the management team. The development of the management skills and the skills of management analysis by the
    top-manager team of the company.


    STAGE 2. STRATEGIC PLANNING

    Goal of the stage.
    This stage has some goals:

    • the research on the “position” of the enterprise on the market determination of the concurrence focus and the concurrent advantages of the enterprise e.g. creation of the Vision of the enterprise and if possible of the Mission.
    • the determination  and the formulation of the long-term and the short- term goals of the enterprise
    • building of the strategy of achievement of the determined goals
    • the make out of clear step- by- step plan of actions
    • formulation of the priorities in the politics of the enterprise

    • Vision of the enterprise
    • Long-term and short-term goals
    • United step-by-step planning of the achievement of the goals
    • List of the standards of the works of the different units of the company

    Results of the stage:

    • United understanding of each and every member of management team of the strategy of development of the enterprise and  the company  
      goals.

    United understanding of:

    • position of the enterprise on the concurrent market at the present moment
    • all the pluses and minuses of the present working system of the
      enterprise
    • perspectives of development
    • it’s role and responsibilities in the achievement of the determined goals
    • planning of the work on achievement of the long-term and the short-term goals of the enterprise.
    • Reunification of the collective in the united management team.
    • The understanding by the key-players of the value of technologization and standardization of the activities.

    STAGE 3. PRESCRIPTION OF THE FUNCTIONS

    Goal of the stage: to create the united self-tuned system, the united organization with the minimum of the “hand” control management.

    Theoretical ground: “The product approach to the prescription of the functions where you can find the following ideas:

    •   the result of the common work depends on the effective functioning of the
      whole chain of services for a clients
    • the interior and the exterior clients are existing all the members of the enterprise are represented towards each other as interior clients.
    • for the enterprise to work effectively and well-coordinated the interior clients relationships between the employees have to be well managed.
    • the interior clients relationships between employees are managed by the   prescription of the functions made by the special methods.

    Functions are  the written system of the mutual obligations of the employees. It makes easier the achievement of the determined goals of the enterprise.

    Products of the stage:

    • The prescribed functions of each position in correlation with other position the difference from the functionary instructions.
    • The prescribed system of the estimation of the fulfillment of the functions.

      Results of the stage:
    • The understanding by the employees of their role in the achievement of the determined goals of the enterprise.
    • The understanding of the intercommunication and the interdependence of the work of each employee with the well-managed collective work and their influence on the final result.
    • Cooperation personal agreements.

    STAGE 4. DIAGNOSIS AND CORRECTION OF THE SYSTEM OF MOTIVATION AND STIMULATION OF THE EMPLOYEES

    Goal of the stage: To optimize the system of material and non-material motivation of the personnel. To create the system for to motivate the personnel to achieve the determined goals of the enterprise.

    Product of the stage:
    The written system of the material and non-material stimulation of the personnel, clear and transparent the system of salaries, percents, bonuses,
    Awards, titles, prices e.g.

    Results of the stage:

    • The understanding by the chief-managers of the enterprise of the fact that the “System of the motivation” is an effective instrument giving to the employees the direction for the achievement of the determined strategic goals of the enterprise.
    • The understanding that the motivation is not only limited by salary and penalties. It is a complete of material and non-material stimulus which can significantly ameliorate the efficiency of the work of the enterprise employees.
    • The understanding that the stimulation of the personnel is related to the system of selection, training and development of the personnel and to the s corporative culture.

    STAGE 5. OPTIMIZATION OF THE SYSTEM OF SELECTION, TRAINING  AND DEVELOPMENT OF PERSONNEL.

    Goal of the stage: To create the system of the selection, training and development of  personnel which makes  possible to achieve the strategic
    goals of the enterprise  based on the work made in the previous stages. Creation of the standards in this direction.

    Products of the stage:

    • Prescribed system of work with the personnel.
    • Prescribed standards.
    • Step-by-step plan of works.
    Results of the stage:

    • Understanding of the influence of the qualities of the personnel to the  achievement of the determined strategic goals. 
    • Understanding of the necessity for the planning of the “personnel politics” of the enterprise. The key persons of the enterprise receive the methods of work with the personnel.

    STAGE 6. CREATION OF THE CORPORATIVE CULTURE

    Theoretical ground:

    Corporative culture is the set of rules and values appreciated in the company evidently or unofficially. It can influence all the aspects of the company activities, it determines the spirit, the atmosphere of the company the behavior of the employees towards each other and their working style with clients.

    The corporative culture helps to realize the following important functions:

    • The coordination and the cooperation of the interior process
    • The optimization and the tuning of the ways of cooperation.
    • To give the sense and to explain the behavior
    • To make stronger the team feeling
    • To make less the fears and the worries of the personnel
    • To give the stability, security and clarity.

    Goal of the stage: The diagnosis of the existing corporative culture and the  elaboration of the recommendations for the changes giving to the enterprise the possibility for to achieve the strategic goals.

    Product:

    • The diagnostic report with the recommendations.
    • The detailed prescribed Constitution of the enterprise.
    • The clear working plan for the application of the changes.

    Results of the work:

    The understanding by the members of the team that the corporative culture “can’t not to exist”  it is always existing and the corporative culture is an powerful instrument for the creation of one corporative organism, the loyalty of the employees and the attraction for the clients and  it is possible to create, to study and to change the corporative culture  so there are concrete technologies for to make it .
